What an AI Threat Matrix Actually Is
A threat matrix is a structured way to map known threats against the assets and business functions they put at risk.
When applied to AI systems, it forces you to think through every point where an AI tool touches sensitive data, interacts with external systems, or produces outputs that other processes depend on.
The result is a clear picture of your AI-related exposure that you can present to leadership, use to prioritize controls, and update as the threat landscape evolves.
The three categories that matter most right now are data leaks, supply chain risks, and misuse. Data leaks happen when employees input sensitive information into AI tools that were never designed to keep that data within the organization.
Supply chain risks involve the models themselves, where a compromised or poorly vetted model introduces vulnerabilities into systems that depend on it. Misuse covers the ways AI tools can be weaponized, whether by insiders or external actors, to generate phishing content, bypass controls, or manipulate outputs.
Each of these categories requires a different set of controls, and mapping them together gives you a defense strategy that is coherent rather than reactive.
A Framework Built for This Kind of Problem
The TaSM (Threat and Safeguard Matrix) framework was developed by Ross Young.
Ross is a former CIA and NSA officer who has served as CISO at Caterpillar Financial and Divisional CISO at Capital One, he developed the framework after observing security teams consistently waste resources addressing threats that were low priority while leaving material risks unaddressed.
The framework gives you a structured method for mapping threats directly to business impact, so that your AI risk assessment produces a prioritized, defensible security strategy rather than a checklist of controls with no clear rationale.
